Last week we talked about how your pricing is quietly losing you money on every job. Today we're going to talk about something even worse.

You're losing customers you already paid to attract. Some of them, you never even knew existed.

Most contractors I talk to are obsessed with the same thing: how do I get more leads? They want more Facebook posts, more Google reviews, more Angie subscribers, more cold calls, more anything that puts more leads at the top of the funnel.

Here's what nobody tells them: more leads into a leaky bucket is just more leads you're losing. Faster.

**The contractor with the leaky bucket
**
I got on a call last week with a guy doing $22K a month in residential electrical work. Solid business. Eight years in. Decent reviews. Knows his trade.

I asked him one question: how many estimates did you send out last month that never turned into anything?

He scrolled through his email for a minute. "Eight or nine."

I asked if anyone followed up after the estimate went out.

"Not really. Days got away from me."

At his average ticket of $1,500, that's $12,000 to $13,000 sitting in his pipeline doing absolutely nothing. Money he already paid to put there. Money already qualified. Money already interested. Just gone because nobody picked up the rope.

He didn't have a lead problem.

He had a leak problem.

**Three leaks killing your business right now
**
Most contractors have three specific holes in the bucket and they don't even know they're there. Here's what they are and what each one is costing you.

**Leak #1: The missed call.
**
You're on a job. The phone rings. You can't grab it because your hands are full or you're in an attic. By the time you call back four hours later, the homeowner has already booked the next electrician on Google.

This is not a small leak. The data on it is brutal. According to Harvard Business Review research, contractors who respond to a lead within five minutes are 21 times more likely to qualify them than contractors who respond within 30 minutes. Wait an hour, and your odds drop by 60 times.

But here's what really hurts: 78% of customers buy from the FIRST business that responds. Not the best one. Not the cheapest one. The first one.

If you're a contractor missing 4 to 6 calls a week and your average job is $1,500, you're leaking $6,000 to $9,000 every single week. That's $24,000 to $36,000 a month walking to whoever picked up the phone first.

Most contractors think they're missing 1 or 2 calls a week. Pull your phone records. The real number is usually 3 to 5 times higher than they think.

**Leak #2: The estimate that goes cold.
**
You send a quote. You don't hear back in two days. You assume they went with someone else. You move on.

The reality is most homeowners need 5 to 7 touches before they decide on anything. According to research from the trades industry, 80% of sales require at least 5 follow-ups to close. But 44% of contractors give up after just one attempt.

Think about what that means. Of every 10 estimates you sent last month, you probably got 3 or 4 to commit. The other 6 or 7 went silent. And almost all of them were never followed up with after that first send.

If you sent 10 estimates at an average $2,000 each, that's $14,000 in dead pipeline. Not lost to a competitor. Just lost to silence. To time. To the assumption that no response means no.

The contractors who follow up consistently for 30 days after a quote close 25 to 30% MORE jobs than the ones who give up after one attempt.

**Leak #3: The customer who finished happy and never got asked.
**
You finished a job. The customer was happy. You shook their hand. You moved on to the next job.

You never asked for a Google review.

Three months later you're wondering why you have 14 reviews and the contractor down the street has 90. Wondering why you're not showing up first when someone searches "electrician near me." Wondering why your phone rings less than his even though you do better work.

The math here is the most painful one because it compounds in slow motion. Every job you complete without asking for a review is a permanent leak. You can't go back and get that review six months later. The window closes.

90 reviews vs. 14 isn't a vanity metric. It's the deciding factor for the homeowner who Googles "electrician" in your area and never even clicks your website.

**Why more leads makes it worse
**
Here's the part most contractors miss.

If you have a leaky bucket and you pour MORE water in, you don't fix the leak. You just lose more water faster.

If you're missing 4 calls a week now and you double your lead volume by running ads, you're now missing 8 calls a week. Your problem doubled.

If you're not following up on 6 estimates a month and you double your inbound, you now have 12 estimates a month going cold. Your leak doubled.

This is why most contractors who try paid ads conclude "ads don't work for our business." They don't have an ads problem. They have a fulfillment problem. The ads are working. They're producing leads. The system around the ads is leaking those leads out as fast as they come in.

You can't out-market a broken system.

**The 7-day audit that will scare you
**
This week, before you spend another dollar trying to get more leads, do this audit. It will take you about 60 minutes total spread across the week. It will probably depress you. Then it will save your business.

**Day 1: Pull your phone records.
**
Open your phone bill or your call log. Count every incoming call from the last 30 days that you didn't answer. Of those, how many called back voluntarily? The difference is your missed call leak.

If you missed 20 calls last month and only 5 called back, you lost 15 potential customers. At your average ticket, do the math.

**Day 2: Audit your estimates.
**
Open your email. Count every estimate you sent in the last 60 days that you never heard back on. For each one, ask yourself honestly: did I follow up more than once?

If the answer is no for most of them, that's your follow-up leak.

**Day 3: Audit your reviews.
**
Count your Google reviews. Now count how many jobs you completed in the last 12 months. The percentage is your review capture rate. If it's under 40%, you're leaving 5-star reviews on the table every single week.

**Day 4-7: Pick ONE leak and patch it.
**
Don't try to fix all three at once. Pick the biggest one based on your audit and fix that one this week.

For the missed call leak: set up an auto-text response that fires within 60 seconds of every missed call. Most phone carriers offer this for free. Or use a service like RingCentral or OpenPhone for $20 a month. The text says: "Hey, sorry I missed your call. I'm on a job. Can you text me what you need and I'll get back to you within the hour?" That message alone will recover 30 to 40% of missed calls.

For the follow-up leak: build a 5-touch follow-up sequence over 30 days. Day 0 (estimate), Day 3 (check-in), Day 7 (case study), Day 14 (price reminder), Day 30 (final). Set calendar reminders or use automation. Just stop letting estimates die in silence.

For the review leak: text every customer the same day the job is done. Not a week later. The day of. "Hey [name], it was a pleasure working on the [specific job] today. Quick favor — would you mind taking 30 seconds to leave a review? Means a lot. Here's the link: [link]."

Pick one. Fix it this week. Then come back next month and fix the next one.

**The bottom line
**
You don't need more leads.

You need to stop losing the ones you already have.

Every contractor I work with who scaled from $15K a month to $40K a month did the same thing. They didn't double their lead volume. They cut their leak rate in half. Same number of leads at the top. Way more closed jobs at the bottom.

Most of you reading this will close this email and not do the audit.

The ones who do will see real numbers move in 30 days.

Which one are you?
